Introduction to physical work conditions
Physical work conditions refer to the environmental aspects of a workplace that can influence how effectively employees perform their tasks. Research shows that improving these elements can lead to better results, as satisfied employees tend to work more efficiently. For instance, a study by Böckerman and Ilmakunnas (2012) revealed that higher satisfaction with the work environment directly boosts productivity.
Key factors affecting productivity:
- Temperature - Extreme heat or cold can distract workers and reduce focus, leading to lower efficiency.
- Noise - High levels of background sound can make it hard to concentrate.
- Light - Poor lighting can cause eye strain and fatigue, whereas adequate light supports alertness and accuracy in tasks.
The Hawthorne effect and its origins
The Hawthorne effect describes a situation where individuals change their behaviour simply because they know they are being observed, rather than due to the actual changes being tested. This idea emerged from a series of studies in the 1920s and 1930s, highlighting how social and psychological factors can influence productivity beyond physical alterations.
The term was coined by sociologist Henry Landsberger in 1958, based on experiments at the Hawthorne plant of the Western Electric Company in Chicago, USA. Initial studies focused on lighting, led by researchers like Jackson, before being expanded by Elton Mayo.
Key study: Lighting experiments (Jackson et al., 1924–1927)
- Aim - To investigate the effect of lighting on productivity levels.
- Procedure and results - The control group's lighting remained constant. In the experimental group, lighting levels were decreased. After one week, production had increased. In the second week, lighting levels were reduced further and productivity increased again. Finally, lighting levels were decreased to 'moonlight', but productivity did not change.
- Conclusions - Lighting levels were irrelevant; workers knew they were being observed, and so the longer the study went on, the harder they worked.
Follow-on experiments (Mayo et al., from 1928)
- Aim - Mayo extended the research by altering other physical conditions for a small group of several female workers.
- Method - Variables like rest periods, length of the working day, or other physical conditions were changed for a group of five women.
- Results - The results provided support for the Hawthorne effect, as whatever was changed, the women worked harder and more efficiently.
Critiques of the Hawthorne effect
While the Hawthorne effect is widely discussed, not all experts agree on its validity. Some argue it has been overstated and turned into a myth without strong evidence.
Kompier (2006) outlined five reasons why the effect might be more legend than fact, challenging the original interpretations.
Reasons why the Hawthorne effect may be a myth:
- Low scientific quality - The quality of the original case studies is low.
- Ignoring declines in productivity - In many of the original studies, researchers ignored periods of time when productivity went down.
- Overemphasis on social factors - Researchers suggested that productivity improved because of a change in supervision and the extra attention workers received, and not economic interest. However, when incentivised pay was introduced in one study productivity increased, and when it was taken away it dropped.
- Assumed co-operation - Researchers suggested that in the first study everyone co-operated with the experiment and with management. However, worker resistance towards management was documented.
- Blaming individuals - Workforce conflict was blamed on the mental health or issues of the worker, blaming the individual rather than the work situation.
Design and impact of open-plan offices
An open-plan office is a workspace layout where all employees work on the same floor within the same open space, designed to promote interaction. This design has become popular due to shifts in work patterns, but its effects on health, relationships, and productivity are mixed.
Main drivers for adopting open-plan setups (James et al., 2021):
- Type of work - Modern roles are often knowledge-based and complex.
- Technological changes - Lightweight laptops and available internet mean work can be done from home, leaving desks unoccupied.
- Cost efficiency - Open plans are cheaper and more space-efficient.
However, research shows both benefits and drawbacks:
- Positive effects (Oommen et al., 2008) - Increased communication, collaboration and flexibility to work in different areas.
- Negative effects (Oommen et al., 2008; James et al., 2021) - Noisy, loss of concentration, lack of privacy, more stressful, affected health, poor lighting, and poor temperature control.
Key research: Oldham and Brass (1979) on open-plan offices
- Aim - To investigate changes in employees' reactions to work after moving to an open-plan office.
- Method:
- A seven-point rating scale questionnaire measured job satisfaction, interpersonal satisfaction and internal work motivation.
- It was completed by American newspaper employees.
- Results were compared with two control groups.
- Management and employees were questioned informally for qualitative data.
- Interviews were held to see whether other changes in the working environment may have occurred simultaneously.
- Results:
- Quantitative findings showed employees' internal motivation and satisfaction fell sharply after the move.
- There was almost no difference between the experimental group scores and quasi-control group, so decreased motivation and satisfaction was not a result of order effects from completing the questionnaire before and after the move.
- A non-equivalent control group showed no difference in their scores before and after the move.
- Qualitatively, interviewees described the open-plan office as a 'fishbowl', 'cage' or 'warehouse', feeling a lack of privacy and inability to concentrate due to noise.
- Conclusions - Moving from conventional offices to open-plan office styles can reduce workers' levels of motivation and satisfaction. Noise levels and lack of privacy can affect workers' concentration levels negatively.
- Evaluation:
- Strengths include reliability from standardised questionnaires and replicable procedures.
- Oldham and Brass (1979) used a standardised procedure, with the same structured questionnaire for every participant, allowing easy replication.
- Quantitative and qualitative data from seven-point rating scales and informal interviews.
- The triangulation of methods increases internal validity. Weaknesses involve limited generalisability (specific to one US company and era), and potential temporal validity issues, though James et al. (2021) found a similar negative reaction to open-plan offices nowadays.
Issues and debates in physical work conditions research
Research on physical work conditions raises broader psychological questions about human behaviour and real-world application.
Determinism versus free will
The Hawthorne effect is deterministic, seeing behaviour as determined by social situations and interactions. The researchers concluded that attention and the social presence of others caused the workers' behaviour change. This ignores the role of free will.
Application to everyday life
These two studies into physical work conditions have high ecological validity. Both used workers who were going about their normal work. Although Oldham and Brass (1979) used standardised questionnaires, they also had informal conversations with workers, enriching the findings from quantitative data and increasing application to everyday life.
