Extrinsic motivators at work
Extrinsic motivators are external factors that drive behaviour, often through rewards or punishments. These stem from operant conditioning, a learning process where behaviours are shaped by their consequences, such as positive reinforcement (rewards) or negative reinforcement (avoiding punishments). This approach links actions directly to outcomes, which can boost motivation by showing clear results. However, relying solely on extrinsic motivators may only provide short-term drive, potentially leading to burnout or reduced enthusiasm over time.
Types of extrinsic motivators in the workplace
- Pay - Regular wages or salaries that reward effort and provide financial security
- Bonuses - Additional one-off payments for meeting specific goals or exceptional performance
- Profit sharing - Distributing a portion of company profits among employees, linking their rewards to overall business success
- Performance-related pay - Compensation tied directly to individual or team achievements, such as commissions or incentives based on targets
Intrinsic motivators at work
Intrinsic motivators arise from internal feelings and personal satisfaction, rather than external rewards. These drive behaviour through emotions like fulfilment or pride in one's work. When employees feel valued or part of a team, their motivation comes from within, making tasks enjoyable for their own sake.
Types of intrinsic motivators in the workplace
- Recognition - Acknowledgement of achievements, such as public appreciation or awards, which boosts self-esteem
- Praise - Verbal or written feedback highlighting good work, fostering a positive self-image
- Respect - Being treated with dignity and fairness, which enhances feelings of worth
- Empowerment - Giving employees autonomy and decision-making power, allowing them to take ownership of their roles
- Sense of belonging - Feeling connected to colleagues and the organisation, which builds loyalty and emotional investment
Deci and Ryan's self-determination theory
Self-determination theory, proposed by Deci and Ryan in 1985, explains how motivation influences behaviour by focusing on the drive for personal growth and autonomy. This theory suggests that people are naturally inclined to develop and improve themselves, but the quality of motivation depends on whether actions feel self-directed or externally controlled. It emphasises intrinsic motivation, where behaviours are performed for internal satisfaction, while recognising that extrinsic factors like money or fame can also play a role. However, the theory prioritises autonomous motivation, meaning actions chosen freely lead to greater fulfilment.
Key assumptions of self-determination theory
- Need for growth - Behaviour is driven by a desire to improve and tackle challenges, which fuels intrinsic motivation as individuals seek mastery and development.
- Importance of autonomous motivation - Fully self-determined behaviours are intrinsically motivated, done for personal enjoyment with a sense of choice. In contrast, non-self-determined behaviours feel obligatory, lacking pleasure or independence, and are often driven by external pressures.
Three basic needs for intrinsic motivation
To foster intrinsic motivation, self-determination theory identifies three essential psychological needs.
Meeting these needs creates an environment where employees feel motivated from within:
- Autonomy - The sense of self-governance and independence in tasks, allowing individuals to make choices without excessive control.
- Relatedness - Building meaningful relationships with others, such as colleagues or managers, to feel connected and supported.
- Competence - Possessing the skills and qualities needed for a task, leading to confidence and a sense of achievement.
If these needs are unmet, as in cases where employees face pressurising targets or critical leadership, intrinsic motivation decreases, potentially leading to dissatisfaction and lower performance.
Key study: Landry et al. (2019)
Landry et al. (2019) investigated how monetary rewards, typically seen as extrinsic motivators, can influence employee motivation and performance depending on their presentation. The study explored whether rewards framed positively (supporting autonomy) enhance psychological needs and intrinsic motivation, or if framed controllingly (threatening autonomy) they lead to frustration and extrinsic motivation.
Aims and hypotheses
- Aim - To examine the effects of monetary rewards on employees' motivation and performance.
- Hypotheses:
- Rewards presented in an informational (autonomy-supportive) way would lead to higher performance, while a controlling (autonomy-threatening) presentation would result in lower performance.
- Informational rewards would improve performance through greater satisfaction of psychological needs, increasing intrinsic motivation; controlling rewards would reduce performance through psychological needs frustration, increasing extrinsic motivation.
Method
This was an experiment using an independent measures design, where participants were assigned to different conditions without experiencing both. Data were collected through task performance and self-report questionnaires.
Participants
The sample consisted of 123 volunteer Canadian university students (mean age 20 years, 60% female), recruited from the same course at one university.
Procedure
- Participants were randomly allocated to read either an informational or controlling instruction paragraph about the task and reward.
- They had two minutes to solve 25 four-letter anagrams.
- Following the task, they completed a seven-point Likert-scale questionnaire assessing psychological needs satisfaction or frustration, and the seven-point Situational Motivation Scale measuring intrinsic and extrinsic motivation.
- Finally, they rated the personal value of the reward on a three-point scale and their positive or negative affect (mood) resulting from the experiment.
Variables
- Independent variable - Type of paragraph: informational (autonomy-supportive) or controlling (autonomy-threatening).
- Dependent variables:
- Performance score on the anagram-solving task (proportion solved correctly).
- Ratings of psychological needs satisfaction or frustration (on a seven-point Likert scale).
- Levels of intrinsic and extrinsic motivation (on the seven-point Situational Motivation Scale).
- Controlled variables - Personal value of the reward and individual mood (affect) post-experiment, measured via scales to account for individual differences.
Ethics
All participants provided informed consent, and no deception was involved. Confidentiality was ensured, with no indication of psychological harm.
Results
- Hypothesis 1 was supported: The informational condition group scored significantly higher on anagram-solving (0.76) than the controlling condition group (0.54).
- Hypothesis 2 was mostly supported:
- Informational condition participants reported higher psychological needs satisfaction (5.79) compared to the controlling condition (5.39).
- Controlling condition participants experienced greater needs frustration (2.83) than the informational group (2.41), which predicted higher extrinsic motivation.
- In the informational condition, needs satisfaction led to higher intrinsic motivation and better performance.
- In the controlling condition, needs frustration increased extrinsic motivation, but this did not directly link to performance.
Conclusions
Rewards framed informatively enhance task performance by satisfying psychological needs, boosting intrinsic motivation and engagement. In contrast, controlling rewards frustrate needs, shifting motivation to extrinsic forms without improving outcomes.
Evaluation
Strengths
- Validity - The study controlled for individual differences in motivation and mood through post-task rating scales, ensuring results reflected the independent variable's effects.
- Reliability - Objective measures like performance scores and quantitative self-reports allowed for statistical analysis. Supporting evidence from Deci and Ryan's review of 128 experiments adds to the findings' consistency.
Limitations
- Cultural differences - The sample was from one Canadian university, limiting generalisability, as research by Deci and Ryan (1985) and Hagger et al. (2013) shows motivation varies across cultures.
- Ecological validity - The artificial anagram task lacks mundane realism, meaning it may not reflect real-world workplace scenarios, reducing applicability to everyday motivation.
Issues and debates in motivation research
Motivation theories and studies like self-determination theory and Landry et al. (2019) raise broader questions about how we understand human behaviour in psychology.
Reductionism versus holism
Focusing solely on self-determination as the key to performance can be reductionist, as it breaks down motivation into isolated factors like autonomy, relatedness, and competence without considering the whole person. This ignores influences such as personality traits, prior experience, age, or environmental contexts, which a holistic approach would integrate for a more complete view.
Idiographic versus nomothetic
Landry et al.'s experimental method is nomothetic, aiming to establish general laws of behaviour from group data, such as how rewards affect motivation broadly. However, this can be criticised for overlooking individual differences, like unique personalities, life experiences, or cultural backgrounds, which an idiographic approach would explore through in-depth, personalised analysis.
